If you’ve started looking into AI for your business, you’ve probably noticed that not all AI consultants are created equal. Some are selling software packages. Some are focused on enterprise. And some are charging for strategy decks that never turn into results.
Before you spend money or time with anyone, here are five questions that will quickly tell you whether you’re talking to the right person.
1. “Can you show me a specific example of what you’ve built?”
This is the most important question you can ask. Vague answers like “I’ve helped businesses improve efficiency” are a red flag. A credible AI consultant should be able to walk you through a specific workflow they automated, what problem it solved, and how long it took to implement.
If they can’t give you a concrete example, move on.
2. “What tools do you use, and why?”
There are hundreds of AI tools on the market. A consultant who recommends the same platform to every client isn’t solving your problem — they’re selling what they know. The answer you want to hear is: “It depends on your workflow, your team, and your existing tools.” Flexibility is a good sign. A rigid pitch is not.
3. “What does your onboarding process look like?”
Good AI implementation doesn’t start with software — it starts with understanding. A solid consultant will want to spend time learning your current processes before recommending anything. If they’re ready to hand you a proposal after a 30-minute call, that’s a warning sign.
What you want: a discovery phase where they ask more questions than they answer.
4. “What happens if it doesn’t work?”
Every AI project has a risk of underperforming. How a consultant handles that possibility tells you a lot. Do they have a process for testing and iterating? Will they stick around to troubleshoot? Or do they hand off a setup doc and disappear?
Ask what their revision and support policy looks like after delivery. You want someone who stays accountable.
5. “Is AI actually the right solution for my problem?”
A good consultant will sometimes tell you no. Not everything needs AI. If someone is pushing you toward an AI solution for a problem that could be solved with a simpler (and cheaper) system, that’s a misalignment of incentives.
The best consultants are honest about when AI is overkill — because building trust matters more than landing the project.
The Bottom Line
Hiring an AI consultant is a real investment, and the right one can save you significant time and money. The wrong one leaves you with an expensive tool nobody uses.
These five questions won’t guarantee a perfect hire, but they’ll separate the consultants who are actually solving business problems from those who are just selling technology.
