One of the most common objections I hear from small business owners is: “How do I know if AI is actually working?” It’s a fair question. Hiring a data scientist isn’t in the budget, and vague promises about efficiency gains don’t pay the bills. Here’s how to measure what matters, practically.
Start With What You Already Track
You don’t need new software to measure AI ROI. If you’re already tracking lead response time, close rate, average hours per week on admin, or customer churn — those are your baselines. Before deploying any AI tool, write those numbers down. That’s your before.
Four Numbers Worth Watching
1. Time recaptured. If AI handles your appointment reminders and follow-up emails, track how many hours per week that used to take you or your team. Multiply by your effective hourly rate — that’s real dollar value.
2. Lead response speed. Studies consistently show that responding to a lead within five minutes makes you far more likely to close. If AI cuts your average response from 4 hours to 4 minutes, your close rate should climb. Track both numbers.
3. Volume handled without adding headcount. If you’re handling 20% more customer inquiries per month but haven’t hired anyone new, that’s leverage. Write it down.
4. Error and rework rate. AI that drafts estimates, contracts, or intake forms should reduce the number of times you’re going back to fix something. Track rework before and after.
What “Good ROI” Looks Like for a Small Business
You don’t need a 10x return in the first month. If an AI tool costs $200/month and saves your office manager 5 hours per week — at $25/hour that’s $500/month in recovered time. That’s a 2.5x return, which is solid for any investment.
If you’re paying a vendor for an AI setup and you’re not tracking these basics, ask them to help you define success metrics before you sign anything. Any legitimate provider should welcome that conversation.
The Simple Framework
Before you deploy any AI tool, answer three questions: What task is this replacing or augmenting? How long does that task currently take? What’s a reasonable outcome to expect in 60 days? That’s your measurement framework. No data science required.
